Case Study

Econo, the leading supermarket chain in Puerto Rico, has solidified its position as a retail innovation pioneer. By partnering with Optimus, Econo transformed its in-store operations through a sophisticated Self-Checkout (SCO) implementation. This wasn't just a hardware upgrade; it was a strategic shift to capture the "convenience" market while maintaining the scale of a full-service supermarket.

As part of their vision "Easy In, Easy Out", Econo's corporate strategy, led by Juan Carlos Agosto, focuses on eliminating friction. The goal is to allow customers to walk in for a few essentials—like milk or bread—and exit as quickly as they would from a pharmacy or gas station. By offering a faster alternative to traditional lanes, Econo ensures that "line anxiety" never drives a customer to a competitor.

Business Challenges

Econo needed a solution that could:

  • Increase Checkout Capacity: Expand checkout throughput without expanding the store's physical footprint.

  • Manage Diverse Basket Sizes: Serve everything from 3-item "express" trips to 40-item family groceries.

  • Maintain Strict Security: Uphold loss prevention (shrinkage) standards at every station.

  • Optimize Labor: Redeploy staff from repetitive scanning to high-value customer service.

The Solution

In collaboration with Optimus, Econo implemented Self-Checkout stations fully integrated with their POS system. This unified environment allows for:

  • Advanced Security Scales: Unlike international competitors who rolled out "scale-less" Self-Checkout, Econo chose integrated security scales. They deployed large-format scales capable of handling up to 40 items, doubling the capacity of standard units and allowing for a higher average ticket in the SCO area.

  • Operational Flexibility: The system allows stores to be "hybrid." In low-traffic hours or on specific holidays, stores can operate exclusively with Self-Checkout. During peak hours, traditional lanes are activated to handle massive "full-cart" transactions.

  • Active Supervision: Econo maintains a high service standard by assigning one associate to every four Self-Checkout stations, ensuring the flow never stops and customers always feel supported.

  • Real-Time Analytics: Using Power BI, Econo monitors "every breath" of the operation—from transaction speed to peak usage times—allowing for instant adjustments in staff allocation.

Benefits

Results that exceeded every industry projection. With Optimus, Econo transformed its checkout experience, and its customers embraced it from day one:

  • Customers Love It: Nearly 7 out of 10 shoppers now choose Self-Checkout (SCO), making it their preferred way to pay.
A Real Revenue Driver: More than 40% of total store sales now flow through Self-Checkout.

  • Twice the Capacity, Same Footprint: In flagship stores, the space that once held 4 traditional lanes now hosts 8 Self-Checkout stations, doubling checkout throughput without adding a single square foot.

  • The Best of Both Worlds: Self-Checkout delivers fast, convenient trips for quick shoppers, while traditional lanes give large family baskets the attention they deserve.

Results

The implementation enabled Econo to increase capacity, improve labor efficiency, strengthen shrinkage controls, and create a faster, more reliable customer experience:

  • Reinforced Leadership: Econo became the first local chain to fully embrace SCO, setting the benchmark for the entire Puerto Rican retail market.

  • Lower Front-End Costs: Just 2 employees can now supervise 8 stations, allowing Econo to redeploy team members to replenishment and inventory control.

  • Improved Loss Prevention: The combination of advanced technology and security scales ensures that scanned items match bagged items, reducing risk more effectively than "open" SCO systems.

  • Customer Loyalty: By "training" the customer that there is never a long wait, Econo has increased shopping frequency and overall brand trust.
